⚠️Risks & mitigation
- Fuel + driver-attrition + aggregator commission hike: 3-way squeeze on margin. Mitigate with CNG/EV cars (lower running cost) and direct B2B corporate contracts (no aggregator cut).
- Regulatory crackdown: State aggregator-rules (Karnataka, Maharashtra) can cap surge pricing and force employee-status on drivers. Diversify across aggregators + own brand.
- High EMI burden: 10 cabs = ₹80k+ monthly EMI. Maintain 2-month EMI reserve; lease-back to driver to share risk.
- Accident liability / insurance claims: Comprehensive cover with zero-dep; dashcam in every cab; driver-training programme.

❓FAQ
Aggregator-attached vs independent — which is more profitable?
Aggregator gives instant demand but takes 20–25% commission. Independent (B2B corporate + airport tie-ups) keeps full margin but needs 6–12 months to build demand. Best fleets do ~60% aggregator, 40% direct.
Owner-driver vs employed-driver model — which scales?
Owner-driver (driver owns a share, gets 50–60% of net) has lower attrition and better care of vehicle. Employed (fixed salary) has predictable cost but 30%+ annual attrition. Owner-driver wins for scaling past 20 cabs.
CNG vs petrol vs EV — which fleet?
CNG is currently the sweet-spot in India (₹3/km vs ₹6/km petrol). EVs (Tata e-Verito, MG ZS-EV) are 25% cheaper to run but need a charging network. Petrol is dead for fleet economics.
How many cabs to make ₹5L/month profit?
Roughly 15–20 CNG cabs at 180 km/day each, post Uber/Ola commission and EMI. With direct corporate contracts (no commission), 10 cabs suffice.
What about insurance cost?
Comprehensive commercial cover with zero-dep + driver PA is ₹40k–60k per cab per year. Don't skimp — accident claims will sink the fleet otherwise.
